In an era of cross-cultural teams and multigenerational workforces, executive presence must evolve. The old playbook - commanding posture, a resonant tone of voice, polished attire - still matters but it is not enough. Today’s most effective leaders go further. They build pervasive influence by connecting through empathy, authenticity and shared values. These are the qualities essential to building trust and credibility at every level.


Pervasive influence is a silent, boundary-crossing force that shapes decisions through human connection, not authority in the hierarchy.

Why Traditional Presence Falls Short


Imagine a room of thirty professionals: twenty are Generation X or older, raised on hierarchy, like me; the other ten are Millennials and Gen Z, craving authenticity. A leader strides in, impeccably dressed, making an announcement as if delivering a flawless speech - and watches as one third of the room appears disengaged and checks their phones. Titles alone no longer guarantee engagement.


Traditional frameworks teach us to project confidence through stance, tone, and style. They emphasize a “formula” for excellence: the right designer suit, the practiced handshake, the slide deck delivered with unwavering authority. Yet in our hyperconnected world, this model can feel scripted, impersonal, or even outdated.

From “Presence” to “Pervasive Influence”


Pervasive influence shifts the focus from performance to genuine connection. It is no longer about following a prescribed posture or checklist, but about making interactions meaningful - across cultures, generations, and organizational boundaries. 

Pervasive influence invites executives to:


  • Show up as your whole selves, beyond just a polished persona

  • Listen deeply - not only to what is said, but also to what remains unspoken, especially others’ true needs

  • Bridge gaps between divergent values to create shared purpose and mutual benefit


At the heart of pervasive influence lies informal influence - the subtle yet powerful impact individuals have beyond their formal titles or organizational charts. Informal influence grows through relationships grounded in trust, credibility, and emotional intelligence, often functioning “under the radar” of official authority. This hidden web of influence fundamentally shapes decision-making, cultural norms, and which ideas gain momentum.


Unlike traditional influence that relies on a “power pose”, informal influencers earn respect by demonstrating expertise, empathy, and authentic engagement with others’ motivations and values. They build alliances, translate across cultural and generational divides, and build bridges where formal power cannot reach. 

This relational and social nature of informal influence forms the essential foundation for pervasive influence, particularly in today’s dispersed, diverse, and fast-changing workplaces.

Building on informal influence, pervasive influence expands further to encompass two critical elements:


  1. Cultural Intelligence: the ability to understand and navigate the diverse values, communication styles, and decision-making preferences of colleagues across cultures; and

  2. Purpose-driven Communication: the skill to align interests and bring meaningful value to all stakeholders through purposeful dialogues.


With this foundation in informal influence and the expanded scope of cultural agility and purpose-driven communication, the journey to mastering pervasive influence unfolds through five essential stages.

1. Build Your Influence Network 


Influence goes far beyond your formal title and official role. This stage is about intentionally discovering where your true influence lives by identifying both your visible and invisible networks. Who seeks your advice when no one is watching? Who holds the keys to resources and decision-making power? Where is trust strong and where does it need to be nurtured? Successful leaders proactively map and build these connections to position themselves strategically and maximize impact across different cultures and generations.


2. Reframe Across Values and Perspectives 


Today’s leadership demands fluency in the diverse values and motivations of those you lead and collaborate with. This stage focuses on reframing your ideas to resonate deeply with different cultural mindsets, generational priorities, and individual perspectives. What innovation means to one group might feel threatening to another. Mastering this translation reduces friction, fosters alignment, and opens authentic channels of engagement essential for lasting influence.


3. Act with Genuine Confidence 


True influence is fueled when your voice is humanized and made relatable. This stage invites you to practice a balanced form of vulnerability - sharing your intentions, personal experiences or lessons learned that build connection without diminishing your credibility. Leading with genuine confidence means being authentic yet composed, showing you are both trustworthy and capable. Respect cultural nuances while inviting openness to create psychological safety and stronger engagement.


4. Value Empathy and Insight 


Go beyond surface interactions to deeply understand the unspoken hopes, fears, and invisible power dynamics that shape behaviors and decisions. By asking thoughtful, empathic questions, and mapping informal influence beyond org charts, you gain insights that help anticipate resistance, build alliances, and create momentum. Cultivating empathy paired with situational insight allows you to navigate complexity with agility and emotional intelligence.


5. Expand Influence Quietly and Widely 


Pervasive influence multiplies when it moves from trusted one-on-one connections to broader organizational impact. This stage is about nurturing micro-influences - small but meaningful actions that solve challenges, build advocates, and gradually open doors to wider platforms. Track subtle cues like unsolicited advice requests and peer endorsements as indicators of growing influence. Quietly expanding your reach accelerates collaboration, speeds decision-making, and embeds your impact deeply in the fabric of the organization.


My Unlikely Journey


My own unlikely journey is a vivid example of pervasive influence in action. 

Educated in a traditional convent school in Hong Kong where hierarchy was deeply rooted and excellence followed a strict formula, I entered the China multimedia industry early on without elite connections or CEO titles. Despite these limitations, I successfully closed historic partnership deals and gained the trust of senior executives both internationally and within China.


Rather than relying on formal negotiation frameworks, I drew on my natural instincts and humanity - reaching out to influential leaders across brands, corporations, artists, experts, and government officials. By sharing my intentions openly, building authentic alliances, asking sincere questions, and identifying common ground, I was able to create win-win-win outcomes that went beyond my corporate titles.


Now, as an executive coach and leadership facilitator, I recognize what I practiced intuitively was pervasive influence. Looking back, I can clearly see how I shaped decisions without wielding authority - a skill that is even more crucial today, in our interconnected and socially driven era.


Practical Tips for Harnessing Pervasive Influence


Leaders anchored solely in authority often find themselves out of step with colleagues who value empowerment and inclusion. At the same time, high-potential contributors without formal titles frequently struggle to have their voices heard in hierarchical cultures common across Asia and beyond. Pervasive influence offers a powerful bridge to thrive.

For Executives with Titles: Shift your mindset from “I decide” to “We explore.” Actively invite your team to co-create solutions by asking open-ended questions such as, “What possibilities does this open for your clients?” This inclusive approach fosters ownership, sparks creativity, and accelerates collective buy-in - transforming command into collaboration.


For Emerging Influencers Without Titles: Focus on becoming indispensable at the edges. Lead cross-functional micro-workshops or knowledge-sharing sessions where you can demonstrate your expertise by addressing tangible challenges. Look for internal partners. Over time, your consistent problem-solving builds credibility, attracts allies, and opens pathways to larger strategic discussions.
